How to evaluate compensation against labor cost, employee earnings, and the work your business needs done.
By Melvin Asmus
I examine how to assess your current pay arrangement, compare its costs and employee outcomes, and test proposed rules before changing compensation.
On this page 9 sections
If you own a home-service business, your pay arrangement needs to support work you can deliver well at a cost you can sustain. Higher sales or higher employee earnings can be encouraging. Neither tells you, by itself, whether the arrangement is working.
You might be reviewing strong sales alongside more complaints, uneven earnings or disappointing contribution. Before changing pay, identify which result needs attention and what could explain it. Assignments, scheduling, prices, training and supervision can affect the same outcomes. I would begin with that distinction, then examine what the written earning rules actually reward.
This article gives you a way to inspect the current arrangement, preview proposed rules and decide what to keep or change. The examples are educational illustrations, not a pay schedule or a wage-law compliance assessment. Detailed calculations and research limitations follow the main discussion.
01What problem are you trying to solve?
Start with a problem you can describe without naming your preferred solution. “Our technicians need commission” already assumes an answer. “We have paid capacity that is not producing completed work” gives you something to investigate. Check available work, assignments, travel, missing materials and expectations before concluding that employees need a different financial incentive.
If sales are strong but contribution is weak, reconcile discounts, promised scope, delivery costs, full payroll and recovery work. You may discover an earning rule that rewards revenue while overlooking avoidable cost. You may instead discover underpricing or work that cannot be completed within the promised allowance. Changing compensation before distinguishing those explanations could shift earnings risk without correcting the operating problem.
Uneven earnings need a similarly specific review. Compare the opportunities assigned, hours available, credit rules and payment dates. An employee handling urgent replacement calls has different opportunities from someone doing maintenance or mentoring a new hire. Correct calculation errors first. Then ask which differences reflect performance employees can reasonably control and which reflect decisions the business makes for them.
Customer concerns require a review of the recommendation and delivered work. A larger invoice can reflect a necessary replacement, a clear explanation or an unsuitable recommendation. The amount alone cannot distinguish them. Establish what would count as appropriate work and who will assess it before using sales totals to judge either the employee or the pay plan.
Table 1. Start with the result that needs attention
Concern
First check
Possible response
Paid capacity, little completed work
Available work, assignments and avoidable delays
Correct the operating constraint before changing incentives.
Strong sales, weak contribution
Scope, prices, delivery costs and full payroll
Fix the identified cost or earning-rule problem.
Uneven earnings
Opportunities, hours, credits and calculation accuracy
Correct errors and distinguish controllable differences.
Customer concerns
Recommendations, explanations and completed work
Review technical quality and promises before attributing concerns to compensation.
Choose one primary problem and record the outcome you want to improve. Preserve related safeguards, including technical quality and understandable customer explanations. This gives your review an endpoint: correcting an assignment problem, clarifying a credit rule or reconsidering a design that consistently conflicts with essential responsibilities.
02What does your arrangement reward?
Hourly, commission and hybrid describe broad families of rules. To evaluate yours, write down what creates earnings, which activities receive credit and when payment occurs. Signed, completed, invoiced and collected work are different events. Specify exclusions, shared credit, cancellation treatment and who can correct a mistake.
For the synthetic commission illustration, the calculation is: eligible net revenue × employee credit share × employee commission rate = commission before any guarantee top-up. Eligible net revenue means the job's revenue plus its associated adjustment revenue. Negative adjustments reduce that base. It is not contribution after labor and materials. The model records commission on the completed job's completion date, matching its payroll activity date. The files do not establish a separate later collections or clawback schedule.
Service commission uses a 100% revenue-credit share. Completion and sold-by activities use 80% and 20% shares respectively. Those are allocations of the revenue base, not commission rates. The employee's calibrated rate is applied afterward. A real written policy must explain credit changes and later adjustments rather than relying on the label “net.”
Hourly pays scheduled hours at each employee's target rate. Commission includes a monthly, nonrecoverable guarantee equal to 60% of that hourly target for scheduled hours; an eligible shortfall is topped up without becoming employee debt. Non-job hours are recorded but generate no separate hourly gross pay in that model. Hybrid provides 80% of the hourly target plus quarterly team gainsharing allocated by eligible scheduled hours. These are model inputs, not recommended rates or transition terms.
Table 2. Explain compensation for the whole responsibility
Role and employee control
Essential work a narrow metric may miss
What the rule must explain
Diagnostic service: assessment and explanation; assignments depend on dispatch
Accurate diagnosis, documentation and appropriate alternatives
Treatment of investigation and necessary non-job work.
Repeatable installation: execution; scope and materials depend on others
Quality, safety and complete handover
Shared work, completion standards and return visits.
Field sales: explanation and follow-up; delivery depends on operations
Suitable promises and accurate scope
Credit, cancellations, timing and later adjustments.
Mentoring/supervision: coaching and review; own output may fall
Training, technical review and team capability
Time and responsibilities beyond personal production.
The table identifies responsibilities to account for, not a preferred pay plan for each role. Explain how necessary documentation, training, travel and warranty work fit the arrangement. If those responsibilities have no clear treatment, resolve that ambiguity before asking employees to trust a proposed calculation.
03Are you comparing the same costs?
A job report can improve because payroll moved to another account. Consider this separate hypothetical month. Presentation A puts only job-attributed field payroll in job costs. Presentation B allocates all field payroll to jobs. The work, employee pay and total employer cost are unchanged. Only the allocation of field payroll differs.
Field payroll including employer burden allocated to jobs
$40,000
$60,000
Reported job margin
$110,000
$90,000
Remaining field payroll including employer burden
$20,000
$0
Marketing and fleet
$15,000
$15,000
Contribution before general overhead
$75,000
$75,000
Both leave $75,000 before general overhead. Before changing compensation because reported job margin improved or deteriorated, reconcile the same total field payroll across both presentations. Job-attributed payroll is already deducted inside job costs; deducting all payroll afterward would count part of it twice. Home Service Is Commerce explains the broader connection between acquiring work and serving it profitably.
Contribution and collection timing answer different questions. Assuming $180,000 of this month's $300,000 revenue is collected and all $225,000 of the illustrated costs are paid during the month, these transactions produce a $45,000 net cash decrease. Opening cash, general overhead and other cash flows are excluded. Under these assumptions, $75,000 contribution minus $120,000 not yet collected equals a $45,000 decrease. This does not establish whether the business lacks cash. The original three-year workbooks instead assume collections match recognized net revenue.
The following charts compare F01, the first plumbing technician in roster order, and F07, the field sales representative. They were selected by role and roster order. Each range runs from the lowest to the highest monthly gross pay received across all 36 months, excluding employer burden and before employee deductions. Endpoints do not show a typical month or the order of payments.
These illustrations apply three pay arrangements to the same synthetic work and hours. Total employer payroll cost over the three years was calibrated to be approximately equal. The charts show how the assumed rules distribute and time employee pay; they do not predict changes in employee behavior or establish which arrangement performs better.

Review ordinary and low-pay months with employees alongside quarter-end payouts. Hybrid pays quarterly bonuses, so its high-pay months include accumulated bonus payments rather than a measured productivity increase. The range alone does not show this timing; inspect the exact monthly values and discuss whether employees can plan around it. Comparable total employer cost does not guarantee the same earnings for each person.
A change may improve effort on the rewarded activity and alter who wants to work for you. Lazear's Safelite research supports an affirmative case for performance pay: output per worker increased after a move to piece rates, alongside workforce selection. Auto-glass installation differs from diagnostic sales commission. Output is not contribution or customer welfare, and the result is not an expected improvement for your business.
Check whether clearer procedures would address the problem first. The auto-repair checklist study reports higher revenue with monitored checklist use, supporting a review of standards and supervision while leaving lasting customer benefit unresolved. A separate analysis did not establish whether commission changed six-month return business. That result establishes neither customer harm nor equal outcomes.
Also consider what a narrow reward might leave out. Multitask incentive theory examines how rewards can redirect attention between duties. Applying that mechanism to diagnosis, documentation or mentoring is an inference to investigate, not evidence that your employees neglect them. Keep an independent standard for essential work that a sales total cannot measure.
Customers make decisions under different conditions. In a urgent breakdown, an available appointment and relief from uncertainty may matter greatly. During a planned replacement, the household may need time to compare options and manage affordability or disruption. An unsolicited sales approach begins before the household has necessarily decided to buy. The same employee can meet each situation with an accurate explanation and receive different results.
Lerner and colleagues' review supports taking emotion seriously in decisions, without providing a universal home-service purchasing formula. Ask what customers understood, what alternatives were explained and whether urgency existed beforehand. Respectful conversations and technical review complement records. A rejection or missing CRM note does not establish motive. An Unsold Estimate Is an Abandoned Cart develops that distinction.
For employees, inspect predictable earnings, development time and influence over the rewarded result. Team gainsharing may recognize shared work while weakening the connection between one person's additional effort and payment. Check who controls the benchmark and how owner decisions affect it. Do not choose the benchmark afterward to produce a desired bonus or assume equal allocation per hour establishes fairness.
Finally, assess administration and cash commitments. Someone must verify inputs, approve credit and resolve disputes each pay cycle. Guarantees and bonus dates create obligations even when collections lag. If a proposed formula requires records you cannot maintain reliably, simplify or pause it before implementation. These checks should narrow the decision rather than expand it into an indefinite investigation.
05Preview the rules before changing pay
Apply the proposed rules to historical work without changing actual compensation. Freeze the rates, revenue bases, guarantees, credit allocations, bonus benchmarks and eligibility rules first. Record who approved them and which period informed their selection. Repeatedly adjusting them until the results look attractive would hide the tradeoffs the exercise should reveal.
Where practical, evaluate the proposal against a different period from the one used to select its rates or benchmarks. Include ordinary and weak periods, shared jobs, cancellations and necessary non-job activity. If the same records serve calibration and evaluation, disclose that limitation. A historical preview shows how the proposed rules would have paid for work already performed. It cannot establish how employees, customers, or managers would behave after a change.
Compare results employee by employee, then reconcile full employer cost. Identify who gains or loses, when payments occur and which responsibilities have unclear treatment. Check payroll dates against the business's collection pattern. Do not treat the synthetic comparison's approximately equal aggregate cost as a constraint your real proposal must satisfy; determine what the business can sustain and what responsibilities the arrangement should recognize.
Assign the work explicitly. You remain accountable for the decision. Payroll or finance reconciles the calculations and payment commitments. Dispatch checks assignments and available capacity. A manager or technical lead reviews recommendations and completed work. Name the person who approves corrections and answers disputes. In a smaller business, one person may hold several roles; use a second check where feasible rather than assuming software makes the calculation correct.
Set review criteria before interpreting the preview. Pause or revise if employees cannot reproduce their calculations, essential responsibilities have unclear compensation treatment, or weak-period commitments are missing from the cost assessment. These are conditions to resolve, not universal numerical thresholds. Record a responsible person and next action for each finding so “more research” does not become the default response.
Before implementation, explain the rules to affected employees using ordinary and weak-period examples, resolve calculation questions and specify how the transition from the current arrangement would work. Discuss when earnings may fall, when base earnings are paid and when any scheduled quarterly bonus becomes payable. Explain any proposed change to payment dates before introducing it. Do not present the modeled 80% base or 60% guarantee as default transition terms. This operational review does not replace a separate assessment of applicable wage requirements.
06Evaluate beyond the first invoice
After a change, follow the work through delivery and subsequent obligations over a declared observation period. Record additional recovery costs, authorized refunds and contribution from subsequent work, using consistent cost boundaries. Keep technical quality, customer understanding and value received by the household visible alongside value retained by your company. Flat-Rate Pricing vs. Itemized Estimates examines how the written scope and price explanation support that customer decision.
Who owns later responsibilities matters too. Kim and colleagues' microfinance working paper examines incentives for acquisition and customer maintenance. Its findings support considering those responsibilities together in that setting; loan repayment differs from household service. For your business, inspect sales-to-delivery handoffs and responsibility for resolving problems rather than importing a predicted effect.
The following separate hypothetical quarter illustrates cost identification. All three deductions are incremental amounts absent from the starting calculation. The administrative expense represents additional paid overtime or temporary support, including employer costs. The amounts deliberately exhaust an assumed improvement; they are not predicted consequences of any pay plan.

Existing salaried time consumed by a problem may reduce capacity without creating additional payroll expense. Track that burden separately. Do not deduct it again as an expense merely because time was recorded. Refunds reduce revenue; account for related offsets and avoid subtracting amounts already reflected in the initial gain.
Start with observed customer contribution over a stated window. Estimating future customer value requires assumptions about future earnings, not historical revenue alone. A household may go years without needing another job and still consider itself your customer. A roof replacement and recurring maintenance create different opportunities for another purchase. Do not treat inactivity as proof that the relationship ended, or credit an unrecorded referral.
Choose review windows from volume, seasonality and the time needed to observe the outcome. If dispatch, pricing and training also change, describe the combined intervention. A short operating check cannot establish multiyear effects or isolate compensation by itself.
Keep the arrangement when it serves its purpose and the identified problem calls for better reporting, assignments or supervision. Modify a specific earning, credit, timing or eligibility rule when that weakness is established. Reconsider the design when essential responsibilities, employee control or administration remain incompatible after narrower corrections are examined. I would favor the smallest change that addresses the demonstrated problem, with responsibilities and review conditions the team can understand. The result should be a decision you can explain and administer, rather than a formula you hope will manage the business for you.
These workbooks are assumption-based synthetic illustrations of hourly, commission with guarantee and hybrid pay over 2023–2025. They use recognizable report structures, but their records are not observed business outcomes. The available documentation does not substantiate a claim that actual seasonal samples were expanded to create them.
The supplied workbooks document their model assumptions and record random seed 20261028. An accompanying record-generation algorithm, source-sample manifest, estimation procedure and software environment have not been verified. A seed alone is not sufficient to reconstruct the original records. The CSV preparation and financial reconciliation described here concern the final supplied workbooks, not a verified reconstruction of their original generation process.
The report layouts were informed by ServiceTitan's public documentation for Jobs/job costing, Master Pay File and Business Unit Performance. The company's financial-reporting walkthrough provides additional context for comparing reports and investigating differences. These sources explain report structures and use; they do not supply the numerical assumptions in this model. The downloads are not native ServiceTitan exports or import templates.
For the public CSVs, the three arrangements were stacked by report type and labeled with their pay plan, synthetic status and source workbook. Report headings and footer summaries were removed; the footer assumptions and synthetic employee inputs were exported separately. Customer and employee display names and project numbers were omitted. Dates use ISO format, ordinary currency amounts use cents, and calculation rates and bonus-formula fields retain their stored precision. No records were removed from the job or payroll comparisons.
The exported job margins, contribution, total payroll and monthly employee earnings reconcile to the unchanged workbooks and article calculations. These checks establish internal consistency within the synthetic comparison. They do not establish statistical realism, feasible employee schedules, representative customer behavior or a causal advantage for a compensation arrangement. A seasonally calibrated, capacity-constrained event simulation would be a separate future project, not a description of how these existing files were produced.
The three owner-supplied workbooks retain 7,634 common job records and the same non-pay operational data, customer outcomes and scheduled hours over January 2023–December 2025. Independent checksums confirm the common job records. Compensation is calibrated to comparable aggregate payroll; the hybrid redistributes individual earnings. The comparison does not simulate changes in effort, technical quality, trust, cancellations, retention or employee turnover. It is not a client result, market benchmark or native ServiceTitan export.
Job payroll and employer burden are already inside job costs. Non-job payroll, marketing, fleet and hybrid bonuses are deducted afterward. External installation labor is already in purchase-order and bill costs. General office overhead, rent, owner pay and tax are excluded; collections are assumed contemporaneous with net recognized revenue. Those exclusions prevent interpreting contribution as net profit. The source workbooks are unchanged. The downloadable records retain their original numerical precision and stated cost boundaries.
Exact margin reconciliation
All amounts below are USD for the unchanged 2023–2025 synthetic baseline. This exact reconciliation remains separate from the hypothetical month in the main article. The table preserves exact job margin and contribution by arrangement.

Employee earnings detail
Each effective-pay observation divides monthly gross pay received by recorded paid hours in the same month. The employee tables retain the full ranges and cumulative earnings for all seven employees. The main figures compare the lowest and highest monthly gross pay for F01 and F07; their exact-data disclosures retain all 36 monthly observations. Gross excludes employer burden and is measured before employee deductions. Quarterly bonuses stay in their payment months.
For F01 in March 2023 under hybrid: $7,731.92 gross pay ÷ 184 recorded paid hours = $42.02 per paid hour. Gross includes the quarterly bonus; this is not a new contractual rate or take-home pay.

Hybrid bonus reconciliation
Q1 2023 contribution before bonus is $353,708.17. The source benchmark retains $300,652.004 at full precision, leaving $53,056.166. The funding share is 0.3659008726717091, or approximately 36.59%, producing a formula budget of $19,413.29744001501 including burden. Calculations retain that precision; displayed currency rounds to cents.

Contribution before bonus is compared with a predetermined benchmark. Only positive surplus funds the pool. Pool budget includes employer burden. Gross bonuses are distributed per eligible scheduled hour; the benchmark is not an expense.
Treat this as one auditable hybrid example, not a preferred design. Agree the benchmark method and funding rules before the period, explain owner-controlled changes and examine whether employees can influence the result. Equal bonuses per eligible hour do not establish fairness. The 80% base is a synthetic assumption, not a proposed transition for an existing team.
Eligible scheduled hours total 3,640. Actual employee-level rounded gross bonuses total $17,029.18 and employer burden totals $2,384.06, giving $19,413.24 actual cost. The rounded formula budget is $19,413.30: the $0.06 residual comes from employee-level rounding. Subtract actual cost, rather than the benchmark or theoretical budget, to obtain $334,294.93 contribution after bonus.
Hypothetical scenarios and customer observation windows
This separate hypothetical quarter illustrates how additional costs can absorb an initial contribution improvement. An assumed $20,000 gain after initial incremental costs is reduced by $9,000 additional recovery-work costs, $7,000 net refunds after offsets and $4,000 additional paid administration, leaving zero. All effects refer to the same hypothetical quarter and are absent from the starting calculation. Administration is additional paid overtime or temporary support including employer costs; existing salaried capacity consumed is a separate operating burden. These illustrative inputs were selected to demonstrate cost identification, not estimated from the workbooks. No callback frequency, lost future contribution or discount rate is inferred.
Later customer acquisition shortens follow-up. A missing purchase does not establish relationship termination, and a referral needs a recorded connection. The workbooks hold behavior constant, so separate pay-plan retention curves would be unsupported. The source notes below identify the research versions and their limitations, distinguishing working manuscripts from published abstracts. The article does not offer a wage-law compliance assessment or establish a residential-trades pay ranking.
The separate hypothetical month uses $300,000 revenue, $150,000 non-payroll job costs, $60,000 field payroll including employer burden and $15,000 marketing/fleet. Either allocation leaves $75,000 contribution. With $180,000 collections and $225,000 payments, cash changes by −$45,000; equivalently $75,000 contribution less $120,000 revenue not yet collected. Opening cash and all other cash flows are excluded. These assumptions differ from the unchanged baseline collection rule.

Sources and limitations
Methodology and assumptions
Revision three retains unchanged assumption-based 2023–2025 workbook records, identical operational outcomes, calibrated aggregate payroll and the existing seven downloadable resources. Original generation code and source-sample expansion are unverified. Main employee charts bind monthly gross pay for F01/F07; supporting charts bind gross divided by recorded paid hours. Fixed domains are explicit, not extra data series. The hypothetical month and quarter have separate declared inputs and native derived calculations; neither estimates a pay-plan effect. Supporting material preserves exact baseline reconciliation and research version/access limits. This revision is unpublished and nonindexable.
Synthetic rules do not predict employee, manager or customer behavior. Calibration is not discovered economic equivalence. Contribution excludes general overhead and is not net profit. Hypothetical collection timing differs from the baseline; opening cash and other flows are excluded. Downstream amounts are selected illustrative inputs, not forecasts; incremental expenses, refunds and existing administrative capacity are distinguished. Research does not establish a residential-trades pay-plan ranking. No wage-law compliance assessment. Original data generation and real-source calibration are unverified. Hero and thumbnail absent; only the owner may perform final publication.
Owner-supplied synthetic compensation workbooks
Assumption-based synthetic pay-mechanics illustrations, 2023–2025; not observed business records or native ServiceTitan exports. The documentation does not substantiate seasonal-sample expansion. A seed and final assumptions are recorded, but the original generation algorithm and input manifest are unverified. Cleaned records and documented inputs are provided in the download block.
